I would centralize lifecycle stage management into a single authoritative workflow in HubSpot using if/then branching to enforce qualification criteria at each stage. This workflow would control updates to the lifecycle stage property, enforce forward-only progression using stage hierarchy checks, and include guard conditions to prevent overwrites from other workflows. I would also audit and deactivate any existing workflows that independently update lifecycle stages to eliminate conflicts. In parallel, I would implement a product signal integration layer by syncing Pendo events into HubSpot as custom properties or behavioral events. A second workflow would evaluate engagement thresholds—such as feature adoption, session frequency, and sustained usage—to programmatically promote contacts to PQL. From there, additional logic would check ICP and intent criteria before advancing to SQL, triggering ownership assignment and task creation for sales. Together, these workflows ensure lifecycle stages are driven by validated qualification logic rather than isolated events, which improves data consistency, lead scoring accuracy, and stage-to-stage conversion reliability.
